Microsoft Copilot rollout guide
How to roll out Microsoft 365 Copilot in your business.
Short answer: confirm your licences and technical set-up, fix who can see what in SharePoint and OneDrive before anyone gets Copilot, start with a small pilot group, train people on their own tasks, then measure usage and expand team by team.
Updated November 2, 2026 · By Jason, Founder, CGX · Microsoft has renamed Microsoft 365 Copilot to Microsoft Copilot, and Microsoft 365 Copilot Chat to Microsoft Copilot Chat. This guide uses both names.
The six steps
A Copilot rollout, start to finish.
Most of the work happens before anyone opens Copilot. The licence is the easy part.
Check licences
Confirm your Microsoft 365 plan qualifies, choose the right Copilot add-on, and decide who gets a seat first.
Get apps and network ready
Accounts, mailboxes, Microsoft 365 Apps, Teams settings and network allow lists.
Fix oversharing
Copilot can find anything a person already has access to, so clean up permissions first.
Run a pilot
A small group across a few teams, with a handful of tasks you can measure before and after.
Train on real tasks
Short, hands-on sessions built around each team's own email, meetings, documents and spreadsheets.
Measure and expand
Use Microsoft's usage reports and your own before-and-after numbers to decide where seats go next.
Step 1
Check your licences and costs.
Copilot is an add-on to an eligible Microsoft 365 plan. Microsoft 365 E7 includes it.
- Copilot Business works with Microsoft 365 Business Basic, Business Standard and Business Premium, Microsoft 365 Apps for business and Teams Essentials, for up to 300 users. It costs $21 per user per month billed annually, or $18 for the first year when you buy an annual plan by December 31, 2026.
- Copilot for enterprise plans works with plans such as Microsoft 365 E3 and E5 and Office 365 E1, E3 and E5, at $30 per user per month billed annually.
- Copilot Chat is free for users with an eligible Microsoft 365 subscription. It answers from the web and the files you give it, which makes it a good way to start before you buy full licences. Agents in it are billed by usage.
Prices are in US dollars from Microsoft's website as of November 2026. Microsoft says to confirm eligibility in its Product Terms before you buy. In the Microsoft 365 admin center, the Copilot readiness report (Reports > Usage > Microsoft Copilot > Readiness) shows which users are eligible. Step 2
Get your apps and network ready.
Microsoft's requirements, in plain terms:
- Accounts and mail. Users need Microsoft Entra ID accounts and mailboxes in Exchange Online. Some features need a OneDrive account.
- Apps. Deploy Microsoft 365 Apps. Copilot works in classic and new Outlook. It isn't available with device-based licensing for Microsoft 365 Apps for enterprise. Word, Excel and PowerPoint on the web need third-party cookies turned on.
- Teams. To ask Copilot about a meeting after it ends, turn on transcription or recording.
- Network. Allow the Microsoft 365 URLs and IP ranges, including *.cloud.microsoft, and make sure WebSockets work. Microsoft's connectivity test checks this.
Step 3
Fix oversharing before you switch Copilot on.
Microsoft says Copilot "only surfaces organizational data to which individual users have at least view permissions." That's good news and a warning. Copilot won't show anyone something they can't already open, but files that were shared too widely, such as an old salary spreadsheet in a site everyone can see, become much easier to find.
- Find the SharePoint sites and files shared with everyone or with large groups, and tighten them.
- Use SharePoint Advanced Management, which Microsoft says is included with Copilot licences, to review sharing and access across sites.
- Apply Microsoft Purview sensitivity labels to sensitive content. Copilot honours the usage rights a label grants.
- Follow Microsoft's secure and govern deployment guidance: remediate oversharing, set up guardrails, then meet your regulatory requirements.
Steps 4 to 6
Pilot, train, measure, expand.
Run a pilot
We suggest a small group from a few teams, including people who write a lot of email, sit in a lot of meetings or build reports. Pick three to five tasks per team and note how long they take today, so you have a baseline.
Train on real tasks
People adopt Copilot when they see it handle their own work: summarizing a long email thread, drafting a proposal in Word, catching up on a missed Teams meeting, or analysing a spreadsheet in Excel. Microsoft's adoption site has a Copilot Success Kit and a scenario library to help. Our AI training is built the same way, around each team's tasks.
Measure and expand
The usage report in the Microsoft 365 admin center and the Copilot Dashboard in Viva Insights show who uses Copilot and in which apps. Pair them with your before-and-after task times and a short survey, then give seats to the teams where Copilot pays off and coach the ones where it doesn't.
Mistakes to avoid
What slows Copilot rollouts down.
- Buying licences for everyone on day one, before anyone knows which teams will use it
- Skipping the permissions clean-up
- Handing out licences with no training, then judging Copilot on log-ins
- Leaving meeting transcription off, so Copilot can't help after Teams meetings
- Having no AI policy, so people aren't sure what they're allowed to do with it
How CGX helps
Copilot rolled out in four weeks.
For companies on Microsoft 365, our AI Onboarding Sprint covers this whole guide: we map how your teams work, check licences and permissions, set Copilot up, train people at their own desks, and measure what changed. It starts at $9,500. If you want a plan first, the AI Readiness Assessment takes two weeks and starts at $2,500. You buy licences directly from Microsoft or your Microsoft partner.
Questions
Microsoft Copilot rollout, answered.
Which licence do we need for Microsoft 365 Copilot?
An eligible Microsoft 365 plan plus a Copilot add-on. Companies on Business Basic, Standard or Premium use Copilot Business, for up to 300 users. Companies on enterprise plans such as Microsoft 365 E3 or E5 use the enterprise Copilot add-on. Microsoft 365 E7 includes Copilot.
How much does Microsoft 365 Copilot cost?
As of November 2026, Copilot Business is $21 per user per month billed annually ($18 for the first year on an annual plan bought by December 31, 2026), and the enterprise add-on is $30 per user per month billed annually, in US dollars.
Is Microsoft Copilot Chat free?
Yes, for users with an eligible Microsoft 365 subscription. It answers from the web and the files you give it. A paid Copilot licence adds answers grounded in your work data, such as email, files, meetings and chats, across Word, Excel, PowerPoint, Outlook and Teams. Agents in Copilot Chat are billed by usage.
Can Copilot see everything in our Microsoft 365 tenant?
No. Microsoft says Copilot only surfaces organizational data that each user already has at least view permission for. But if files are shared too widely today, Copilot makes them easier to find, which is why permissions clean-up comes before rollout.
Does Microsoft train its AI on our data?
Microsoft says prompts, responses and data accessed through Microsoft Graph aren't used to train the foundation models, including those used by Copilot.
How long does a Copilot rollout take?
It depends on your size and how clean your permissions are. CGX's AI Onboarding Sprint takes four weeks for the first group of teams. Larger organizations usually roll out in waves after a pilot.
Is Microsoft 365 Copilot the same as Microsoft Copilot?
Yes. Microsoft has renamed Microsoft 365 Copilot to Microsoft Copilot, and Microsoft 365 Copilot Chat to Microsoft Copilot Chat.
